Your sales manager said the leads were no good. Both statements were accurate, and that is the problem with the MQL.

The MQL vs pipeline contribution B2B argument is not a reporting preference. It is a question of who gets to decide whether marketing worked. A marketing qualified lead is a grade marketing gives itself. Pipeline contribution is a number sales and finance can see in the same system you use to forecast revenue. One of those survives a board meeting. The other gets quietly dropped from the slide deck when someone asks what the leads were worth.

This post shows you why lead volume keeps rising while revenue stays flat, what to measure in its place, and how to agree the new definition with sales so the switch actually holds.

The number that goes up while revenue stays still

Look at how an MQL is usually born. Someone downloads a guide. The scoring rules in your CRM add points for the download, points for two page views, points for a job title that loosely matches your ideal customer. The total crosses a threshold that was set by a consultant in 2021 and never touched again. The record flips to marketing qualified. It appears on the report.

Nobody in that sequence asked whether the person has a budget, a problem, or any intention of buying this year.

So the count grows. You add a webinar, a newsletter, a paid campaign, and the MQL line on the chart climbs. Marketing looks productive. Then you sit in the sales meeting and hear the other half of the story: reps stopped calling the list weeks ago, because the last forty conversations went nowhere and they have quota to hit.

The damage is not just wasted calls. It compounds.

Budget gets allocated to whatever produces the most MQLs, which is almost always the cheapest, broadest, lowest-intent traffic you can buy. Content gets written to feed the gate, not to help a buyer decide. Sales builds its own private pipeline through referrals and outbound, and stops trusting anything marketing sends. When a board asks what the marketing spend returned, the honest answer is a number of leads, which is not an answer.

There is a quieter cost too. A team measured on lead volume never learns anything about buyers. Twelve months of activity produces a spreadsheet of counts and no understanding of which conversations turned into deals and why.

An MQL is a claim. Pipeline contribution is evidence.

Every organisation defaults to the same fix. Tighten the scoring model, raise the threshold, add a few fields to the form. The count drops for a month, everyone feels rigorous, and the underlying flaw is untouched: marketing is still marking its own work.

Change what the unit is.

Stop reporting how many leads marketing produced. Report how much qualified pipeline marketing created, in euros, and what share of won revenue it touched. That single swap changes the conversation with sales, because euros in the pipeline is a number they already own, already forecast against, and cannot dismiss as a marketing invention.

Pipeline contribution has three properties an MQL will never have. It is denominated in money, so it sits in the same language as every other business decision. It is verified by someone outside marketing, because a deal only enters the pipeline when a rep accepts it. And it is traceable to a close date, so you find out whether you were right, rather than arguing about it.

This is the shift from activity reporting to revenue-connected marketing: marketing stops being a lead factory and becomes accountable for a share of the forecast. Most B2B teams resist it because the first honest number is embarrassing. A company generating 200 leads a month often discovers that eleven were accepted by sales and four became real opportunities. That is not a failure of the measurement. It is the first accurate picture the business has had, and it is the only starting point from which spending gets smarter.

How to replace lead volume with pipeline contribution

1. Work backwards from closed deals, not forwards from forms

Export every deal you won in the past twelve months. Twenty is enough. For each one, write down where the first real conversation came from, what the buyer already knew about you, how long the cycle took, and what the contract was worth.

Patterns appear fast. Most B2B companies find that the deals they won share two or three origins, and that none of them look like the guide-download traffic filling the MQL count. That list of origins is your real qualification standard. Everything else is audience, not pipeline.

2. Write the qualification definition with sales, in one page

Get your sales lead in a room for ninety minutes and write a single page that answers four questions. Which company profiles count. Which roles count. What the buyer must have said or done to qualify, in plain words rather than points. What sales commits to do with a qualified lead, and how fast.

That last line is the part most companies skip, and it is what makes the document binding rather than decorative. A definition sales has signed cannot be waved away in a QBR.

Keep the behavioural bar specific. “Visited the pricing page” is a page view. “Asked what an engagement costs, or requested a conversation about a named problem” is intent.

3. Change the reporting unit from counts to euros

Rebuild your monthly report around one headline figure: qualified pipeline created by marketing this month, in euros. Under it, the same figure for the previous three months so the trend is visible.

If your CRM cannot produce that today, you do not need new software. You need one required field on every opportunity recording where the first conversation originated, filled in by the rep who created it, with a short closed list of options. Free text will ruin this within a quarter.

4. Track four numbers, and retire the rest

Four measures answer the questions that matter about marketing’s role in revenue:

Sales acceptance rate. Of the leads marketing passed, what percentage did sales accept as worth working? Below 40 percent, your definition is wrong. Above 90 percent, sales is accepting everything to avoid a fight.

Qualified pipeline created, in euros. The value of opportunities that entered the pipeline from marketing-originated conversations in the period.

Pipeline-to-revenue conversion by origin. Of that pipeline, what share closed, and at what average value. This is where a low-volume source with a 30 percent close rate finally beats the channel producing 80 leads a month.

Time from first conversation to opportunity. The cycle metric that tells you whether your content is shortening the buying process or simply occupying it.

Report these four. Keep traffic, rankings and open rates in a working file for the marketing team to diagnose with. They are inputs. They do not belong in a revenue conversation.

5. Make every rejection explain itself

When sales declines a lead, require a reason from a short list: wrong company size, no budget, no timeline, wrong role, already a customer, unreachable.

Review the reasons once a month. They are the fastest feedback loop in your entire funnel. Three months of rejection codes will tell you precisely which campaign is generating expensive noise, and you will kill it with evidence rather than opinion.

6. Set targets in pipeline, then let the channel mix change

Replace the lead target in your plan with a pipeline target: the euro value of qualified pipeline marketing is accountable for creating this quarter, worked back from the revenue goal and your real close rate.

Then hold your nerve when the lead count falls. It will, and it should. A team targeted on pipeline euros stops buying volume and starts investing in positioning, proof and the few channels where buyers with money actually spend time. The activity looks less impressive on a dashboard and produces more on the invoice.

What to do this week

Do not rebuild your reporting. Run one query.

Pull every lead marketing passed to sales in the last quarter. Next to it, put the number of those that became an opportunity, and the total euro value of that pipeline. Two columns, one afternoon of work.

Take both numbers to your sales lead and ask a single question: does this match what you see? The conversation that follows is the real beginning of the change, because it forces the definition argument into the open while the stakes are still a spreadsheet rather than a budget. Fix the definition first. Fix the reporting second.

Frequently asked questions

What is the difference between an MQL and pipeline contribution?

An MQL is a lead marketing judges to be ready, based on its own scoring rules. Pipeline contribution is the euro value of opportunities that reached the sales pipeline from marketing activity. One measures marketing’s opinion, the other measures a business outcome.

Should B2B companies stop using MQLs entirely?

No. Keep the MQL as an internal routing signal that tells you when to pass a lead on. Stop using it as a performance measure or a target. Report pipeline contribution to the board and keep lead counts inside the marketing team.

What is a good sales acceptance rate for marketing qualified leads?

Between 40 and 80 percent is a healthy range in most B2B companies. Consistently below 40 percent means your qualification definition does not match how sales actually qualifies. Near 100 percent usually means nobody is applying the definition at all.

How do you measure pipeline contribution without expensive software?

Add one required field to every opportunity in your CRM recording the origin of the first conversation, chosen from a short fixed list. Report the euro value of opportunities by origin each month. Most B2B companies can do this in their existing CRM.

How long before switching to pipeline contribution shows results?

You will see an accurate picture within one reporting cycle. Better spending decisions follow in one quarter. Revenue impact tracks your sales cycle, so a six-month cycle means roughly two quarters before the change shows up in closed business.

Count euros, not leads

A lead count tells you how busy marketing was. Pipeline contribution tells you whether marketing is worth funding. Only one of those belongs in your next board pack.

Pick up last quarter’s lead report, work out how many of those leads became real opportunities, and write the euro figure next to it. Then get your sales lead to agree one page on what qualified actually means.

If you want an outside view on how your marketing connects to pipeline, book a consultation and bring the two numbers with you.

Your last marketing report said 214 marketing qualified leads, up 18 percent on the quarter.
